Abstract

[fr] Avec l’arrivée grandissante de nombreux acteurs privés, l’industrie du spatial connaît un renouveau de ses fondements. Ces nouveaux acteurs sont porteurs d’innovations tant dans leur façon de travailler que dans le développement de leur produit ce qui renforce encore davantage la concurrence du secteur et pousse les firmes établies à s’adapter. Une vision commerciale est aujourd’hui nécessaire pour les entreprises du secteur si elles veulent survivre à long terme. Entre autres, la formulation d’une stratégie marketing adéquate est aujourd’hui devenue indispensable pour transformer la prouesse technologique en succès commercial.
Ce mémoire a pour but de soutenir la croissance d’une PME belge spécialisée dans l’optique de haute précision et traditionnellement captivée par la recherche de l’innovation en y introduisant une réflexion stratégique et commerciale. Cela se traduit par la formulation d’un business plan et d’une stratégie pour soutenir le lancement sur le marché d’un nouvel instrument d’observation de la terre opérant depuis l’espace, ainsi que par le dimensionnement d’une spin-out focalisée sur l’optique récurrente. Une étude de marché permet d’identifier les différents besoins des différents clients et de déterminer l’attractivité de chaque segment, ainsi que la compétitivité de la firme sur chacun d’entre eux. Cette démarche conduit au ciblage des segments sur lesquels la PME souhaite se positionner. Le positionnement du produit, c’est-à-dire la façon dont il est perçu par les clients, est ensuite défini au travers d’une évolution du Business Model Canvas, le modelH. Enfin, un plan financier permet de mesurer la viabilité d’un tel projet tout en le dimensionnant d’un point de vue organisationnel. Ce mémoire met également en avant la manière dont une organisation d’une centaine de personnes peut trouver des compromis entre ses activités d’exploration et d’exploitation afin d’assurer sa viabilité à long terme.

[en] With the arrival of numerous private actors, the space industry has experienced a deep change in its founding principles. These new actors bring innovative products onto the market and are creative in the development and manufacturing of those products. This phenomenon reinforces even more the competition in the sector and established firms are forced to adapt accordingly. A commercial vision is now mandatory if the organizations active in the space industry want to survive in the long term. Among others elements, the formulation of a suitable marketing strategy is necessary to transform the innovative breakthroughs into commercial successes.
This thesis aims at sustaining the growth of a Belgian SME active in the high precision optical systems and traditionally interested in the research of innovation by introducing a strategic and commercial reflection within its own structure. This is translated by the formulation of a business plan and a strategy to sustain the market launch of a new earth observation instrument operating from space as well as by the sizing of a spin-out that focuses on the recurring optic. A market study is used to identify the clients’ needs and to determine the attractiveness of each segment as well as the competitiveness of the firm. This approach leads to the targeting of the market segments on which the firm needs to position itself. The positioning is then defined through an evolved version of the Business Model Canvas, the modelH. Eventually, a financial plan measures the viability of such project by scaling it on an organizational point of view. This thesis also aims at showing how a 100-employee organization can find compromises between its exploration and exploitation activities in order to ensure its viability in the long term.
